What Salesforce and HubSpot's Own Research Says about it…
Buying a CRM is easy. Getting growth out of it is harder. Most leaders don't question their CRM until something forces the issue: a forecast that misses badly, a sales team running its own spreadsheet, or a board request for customer data that takes a week to pull together. By then, the CRM has usually been slowing the business down for a long time.
The good news? The problem is rarely the software itself. And you don't have to take our word for it.
The vendors' own numbers tell the story
Salesforce and HubSpot, the two CRMs we implement most, have both published research showing that CRM value depends less on the platform and more on the data, workflows, and connections around it.
From Salesforce:
Reps spend only 40% of their week selling. The other 60% goes to non-selling work like manual data entry, quoting, and planning. (State of Sales, 7th Edition)
Only about one in three sales teams runs on a single platform. The rest juggle an average of eight tools, and nearly half of reps say they feel overwhelmed. (State of Sales)
Data leaders estimate 26% of their company's data is untrustworthy. (State of Data and Analytics)
From HubSpot:
92% of businesses say valuable insights live outside their CRM, in spreadsheets and chats. Only 9% trust their data enough for accurate reporting. (TechRadar)
34% have already lost revenue because of fragmented customer data. (TechRadar)
76% of revenue leaders miss contract renewals because billing data sits outside the customer record, and 72% say their AI lacks the complete data it needs. (diginomica)
Both vendors sell the fix, so treat these as directional. But when the CRM makers themselves say most customer data is scattered and untrusted, it's worth a look at your own system.
7 warning signs your CRM is slowing you down
Shadow systems. Reps keep their own spreadsheets or notes.
Verbal pipeline reviews. Nobody trusts the numbers on screen.
Duplicate customers. One account lives in two or three places.
Manual reporting. Leaders see last week's numbers in this week's meeting.
Slow change. Adding a field or deal stage takes a ticket and a wait.
Re-keying data. Staff copy information between CRM, billing, and support.
Rising license costs. Seats and add-ons grow while features go unused.
If three or more sound familiar, it's time to dig in before your next renewal.
Diagnose before you replace
Only one of four root causes justifies replacing your CRM:
Adoption gap: The system doesn't match how your team sells. Fix it by redesigning workflows with your reps and cutting unnecessary fields.
Data gap: Duplicates and stale records. Fix it with a data owner, validation rules, and regular cleanup.
Integration gap: Data is trapped in other systems. Fix it by connecting CRM, ERP, billing, and support.
Platform fit gap: Your core process simply can't be modeled. This is the only case where moving platforms makes sense.
Put a dollar figure on it
Use this simple formula: people affected × hours lost per week × hourly cost × 52.
For example, 20 sales and ops staff losing 4 hours a week at $60 an hour costs $249,600 a year, before counting lost deals, extra licenses, or bad forecasts. Given Salesforce's 60% non-selling figure, 4 hours a week is likely conservative.
Fix it in the right order
Start with the least disruptive option and only move on if you need to:
Configure what you have: fields, rules, automation, and dashboards.
Integrate the systems around it so data flows without re-keying.
Consolidate or migrate when tool sprawl or an outgrown platform is the real problem.
Build custom only when your process is truly what sets you apart and no standard CRM can model it.
How Biz Esteem helps
As a Salesforce partner since 2013 and a certified HubSpot partner, Biz Esteem brings an independent view to your CRM. We start by auditing your current tools, processes, and data, then tell you honestly whether you need a better-configured version of what you have or a clean move to a platform that fits. Either way, we build the system around how your team actually sells, clean up the data, and connect it to the rest of your business, with a focus on small and mid-size companies that need it done right without an enterprise budget.
The bottom line
A CRM should be your growth engine, not your bottleneck. Salesforce's and HubSpot's own research shows how common the problem is. The fix starts with an honest diagnosis, a real dollar figure, and the right next step.
